Most organisations arrive with a list of AI ideas and no way to rank them. We work through that list with the people who hold the budget and the people who would run the result, separating what is worth funding from what is only a demo. What comes out is a shortlist with named owners, a business case for each, and an honest note on which ones depend on data you do not yet have.

Governance is drafted alongside the shortlist rather than after it: an operating model that names who approves a model going live, a model risk register that holds up under audit, and a readiness assessment against the EU AI Act and ISO 42001 written against your real processes. Light controls people follow are worth more than heavy ones they route around.

The last piece is an evaluation programme. Each use case gets a definition of what a good answer looks like, a test set drawn from your own material, and a standard that has to hold before release and keep holding afterwards. Teams that skip this hear about quality problems from their customers instead.
